AI email triage for a shared inbox: a practical setup guide
Turn a shared inbox into assigned, traceable work with clear categories and a route for exceptions.
A shared inbox becomes difficult when reading a message does not establish who owns it. AI triage can turn incoming mail into a topic, a short summary, and a next action. Its value depends on the ownership rules around it, not just the accuracy of the label.
Design categories people will use
Start with the decisions your team actually makes: new enquiry, existing customer, supplier request, and internal review, for example. Avoid creating dozens of overlapping labels. Each category should have an owner or a defined queue, and an uncertain message should still have somewhere to go.
Use the full thread carefully
The latest message may only say yes, while the question is several messages earlier. Give the agent enough conversation context to interpret it. Keep quoted external content separate from operating instructions, and do not let a sender change the agent’s permissions by writing commands in an email.
Example: one inbox, several responsibilities
Consider a business where sales, delivery, and the owner share one mailbox. A message asking for a proposal belongs with sales; a question about an existing delivery belongs with operations. A message containing both should retain both needs under one primary owner. During a pilot, compare the suggested routing with the team’s own decisions. Review disagreements to discover whether the category definitions are unclear before assuming that the model needs a more elaborate prompt.
Review misroutes and queue age
A confident but incorrect label can hide work from the right person. Review examples of misrouted mail, messages waiting without an owner, and cases that keep reopening. Update a rule when the same error repeats; do not rely on an ever-growing collection of exceptions nobody understands.
A reality check before you hit run
Gmail documents thread identifiers and reply headers as requirements for preserving conversation context. Other mail providers need their own threading checks. [1]
n8n documents approval gates for selected tools, including external messages. That is one concrete way to keep sensitive replies under review. [2]
Implementation checklist
- Create a small category list with named owners.
- Provide a safe fallback for ambiguous messages.
- Preserve thread context and message identity.
- Check unanswered cases, not only label accuracy.
